Investment memorandum / 05

Relay makes existing industrial vehicles autonomous using commodity cameras, edge vision transformers, and universal drive-by-wire actuation.

Technical insight

Warehouse autonomy usually means replacing manual forklifts with purpose-built AGVs or modifying the facility with reflectors, magnets, and local infrastructure. Both approaches impose a large upfront decision before the operator sees the benefit.

Relay converts standard 2D camera streams into dynamic 3D occupancy grids on low-power edge silicon. The system plans through unmapped, high-traffic corridors and controls existing hydraulic levers through a universal actuator kit, preserving the fleet and the building around it.

Commodity hardware base

01Four $22 off-the-shelf IP security cameras
02$210 fanless ARM edge processor
03Universal drive-by-wire actuator kit
04$1,150 total retrofit bill of materials

Capability per deployed dollar

Relay retrofitted a live logistics fleet without floor markers, reflectors, or dedicated server racks, then operated alongside human staff while materially improving pallet cycle time.

Legacy architecture

$120,000 per AGV plus a $200,000 infrastructure overhaul

Tensor architecture

$1,150 retrofit that turns the existing fleet into the autonomous fleet
